EXECUTIVE SUMMARY

Search is undergoing the most significant structural change since the emergence of Google as the dominant discovery interface. What is changing is not simply where people search, but how information is surfaced, interpreted, and trusted before a decision is made.

Over the past two years, AI-mediated systems such as conversational assistants, generative summaries, and embedded answer engines have become a primary point of contact between users and information. These systems no longer present a ranked list of sources for users to evaluate. Instead, they increasingly select, synthesise, and present answers directly, often without requiring a click through to the underlying content.

This shift has profound implications for organisations that rely on digital visibility to drive growth, trust, and demand.

Historically, search visibility has been measured through rankings, traffic, and click-through rates. Those metrics assumed a model where discovery occurred on a search engine results page and evaluation happened on the publisher’s website. In an AI-mediated environment, that assumption no longer holds consistently. Many decisions are now influenced upstream, within the AI interface itself, before a user ever visits a site, and in some cases without a visit occurring at all.


As a result, being “discoverable” is no longer sufficient. Visibility now depends on whether an organisation is seen, understood, and trusted by the systems that generate answers on a user’s behalf.

AI search is not replacing search, it is reshaping it


AI-driven discovery does not eliminate traditional search engines, nor does it render established optimisation practices obsolete. Instead, it introduces a new intermediary layer between users and information.

In this new model:

  • Users ask longer, more contextual questions rather than short keyword queries.
  • AI systems retrieve information from multiple sources simultaneously.
  • Answers are constructed through synthesis, not selection.

Importantly, this change is not confined to any single platform. AI-mediated answers now appear across search engines, standalone conversational tools, productivity software, browsers, and operating systems. Discovery is becoming ambient, distributed across interfaces rather than concentrated in one place.

Why ranking is no longer the primary outcome


For many organisations, declining organic traffic has been the most visible symptom of this transition. However, focusing solely on traffic obscures a more important shift: influence is separating from clicks.

In AI-mediated discovery:

  • A brand can shape perception without receiving a visit.
  • An organisation can be recommended without ranking first.
  • A competitor can become the default answer even if their website traffic is lower.

This does not mean that traffic has lost its value. Rather, it has become a lagging indicator — reflecting decisions that were often influenced earlier, elsewhere, and invisibly.

As a result, traditional optimisation goals such as “ranking number one” or “increasing organic sessions” are no longer sufficient on their own to explain performance, risk, or opportunity.


The new visibility problem: interpretation, not indexing

Classic search optimisation focused on:

  • Content may be well written but structurally difficult to extract.

  • Expertise may exist, but not in a form that AI systems can reliably reuse.


In other words, many organisations are “doing SEO” correctly and still failing to appear — not because they are invisible to machines, but because they are ambiguous, fragmented, or weakly reinforced in machine interpretation.


Why this matters most for high-trust and professional sectors


While the shift to AI-mediated discovery affects all industries, its impact is most acute in sectors where trust, accuracy, and authority are non-negotiable.

In areas such as law, professional services, healthcare, finance, and B2B technology, AI systems are under greater pressure to avoid misinformation and reputational risk. As a result, they tend to rely more heavily on sources that appear:

  • Consistent in how they describe themselves
  • Well corroborated across multiple environments
  • Clearly positioned within a recognised category
  • Supported by evidence, attribution, and provenance

For organisations operating in these spaces, the cost of misrepresentation or exclusion is high — and the opportunity for early, sustained visibility is correspondingly significant.


From tactics to systems thinking


One of the defining characteristics of the current moment is the proliferation of tactical advice: new tags, files, formats, and features that promise improved AI visibility. While some of these may prove useful over time, tactical changes alone do not address the underlying issue.

2. From Search Engines to Answer Engines


The defining shift in modern search is not the introduction of artificial intelligence itself, but the change in how information is delivered to users. Search engines were designed to retrieve and rank documents. AI-mediated systems are designed to construct answers.

This distinction matters, because it changes the role of both the user and the content source.

In a traditional search model, the engine’s task was to identify relevant pages and order them. Evaluation, comparison, and judgment were left to the user. In an answer-engine model, those evaluative steps are increasingly performed by the system itself.

How answer engines work: retrieval, selection, synthesis


Modern AI search experiences are typically built on a combination of large language models and retrieval systems. While implementations vary by platform, the underlying process follows a consistent pattern documented across academic literature, platform documentation, and industry analysis.

At a high level, these systems:


Interpret intent
AI systems analyse the user’s query in full context, often incorporating conversational history and inferred intent rather than treating each query as independent (RESONEO, 2025).


Retrieve information from multiple sources
Rather than returning a single “best” page, systems retrieve content fragments from many sources simultaneously, using a mix of indexed data and live retrieval depending on the platform (OnCrawl, 2025; OpenAI Help Centre).


Evaluate source suitability
Retrieved material is assessed for relevance, credibility, consistency, and contextual fit. Research into LLM behaviour shows that popularity, prior exposure, and perceived authority significantly influence which sources are reused (Lichtenberg et al., 2024; Algaba et al., 2024).


Synthesise an answer
The system generates a response that combines information from selected sources into a single narrative, often paraphrased and sometimes cited, rather than presenting raw excerpts (RESONEO, 2025; Google, 2025).

This process means that visibility now depends on being selected as an input, not simply being available as a result.


Why AI systems choose sources, not results


In ranked search, position determined exposure. In answer engines, selection determines existence.

Multiple studies and platform analyses indicate that AI systems do not treat all retrieved sources equally. Instead, they exhibit preferences shaped by training data, retrieval patterns, and reinforcement effects:

  • Large language models show popularity bias, reusing sources that are already widely cited or referenced, which can reinforce incumbent visibility over time (Lichtenberg et al., 2024).
  • Citation behaviour in LLM outputs tends to mirror existing citation patterns in the training data, rather than providing neutral or evenly distributed attribution (Algaba et al., 2024).
  • Brand and category associations influence recommendations, with models more likely to surface entities that align clearly with established categories and reputational signals (Kamruzzaman et al., 2024).

As a result, the question is no longer “Where do we rank?” but “Are we considered a suitable source at all?”

If a source is not selected during retrieval or discarded during evaluation, it does not appear — regardless of how well it performs in traditional rankings.


Prompt-led and conversational discovery


Another defining characteristic of answer engines is the shift from isolated queries to multi-turn, conversational discovery.

Analysis of tens of thousands of real-world ChatGPT conversations shows that users increasingly:

Ask longer, more contextual questions

Refine queries through follow-up prompts

Explore a topic through dialogue rather than repeated searches (RESONEO, 2025)

This behaviour has two important implications:

  • Content is evaluated across a journey, not a moment
    How a source is introduced early in a conversation can influence how it is framed later. Research into conversational adaptation shows that LLMs adjust tone and framing based on prior context, reinforcing early signals over time (Huang et al., 2024; Kandra et al., 2025).
  • Visibility is cumulative, not episodic
    Being absent from early exploratory prompts can remove an organisation from later stages of consideration, even if it would have ranked well for a final, transactional query.

This explains why some organisations experience declining top-of-funnel traffic while competitors gain influence without obvious ranking improvements.


Zero-click is a mechanism, not a failure


The rise of “zero-click” outcomes is often framed as a loss for publishers. However, behavioural research suggests it is better understood as a change in where evaluation occurs, not whether it occurs.

Large-scale studies show that a significant proportion of searches now end without a click to an external website (SparkToro & Datos, 2024). At the same time, other research indicates that users continue to rely on traditional search engines later in the journey for verification, comparison, and action (SEMrush, 2025).

This pattern suggests a split journey:

  • AI systems increasingly mediate early exploration and framing.
  • Traditional search engines retain strength in confirmation and execution.

In this context, zero-click outcomes do not imply zero influence. They indicate that influence has moved upstream, into the systems that summarise, recommend, and contextualise information before a visit occurs.


The emergence of answer engines across platforms


Importantly, answer-engine behaviour is not confined to a single product or company.

Evidence from platform announcements and technical analysis shows similar patterns emerging across:

  • Search engines integrating generative summaries and conversational modes (Google, 2025)
  • Standalone conversational tools using live retrieval (OpenAI Help Centre; OnCrawl, 2025)
  • Embedded AI experiences within software, browsers, and operating systems

This convergence suggests that AI-mediated discovery is becoming infrastructural, not optional. Organisations can no longer optimise for one interface in isolation and expect consistent visibility across others.


Implications for organisations


The shift from search engines to answer engines reframes the visibility challenge in three fundamental ways:

Being indexed is no longer enough
Content must be retrievable, interpretable, and suitable for synthesis.

Being relevant is no longer sufficient
Sources must also appear credible, coherent, and safe to reuse.

Being visible is no longer binary
Visibility now exists on a spectrum, shaped by frequency of inclusion, framing accuracy, and contextual prominence.

These changes set the stage for the next question: why many organisations that perform well under traditional SEO models struggle to appear at all in AI-mediated discovery.


3. Why Traditional SEO Is No Longer Enough


Traditional search engine optimisation has not failed. In many respects, it continues to perform exactly as designed: improving crawlability, relevance, and demand capture within ranked search results. However, the conditions under which SEO delivers visibility have changed.

As AI-mediated systems increasingly intervene between users and information, optimisation goals that were once sufficient are now necessary but incomplete.


What traditional SEO still does well


SEO remains foundational to digital discovery for three reasons.

First, search engines still underpin retrieval. Even AI-powered answer systems frequently rely on existing search infrastructure to access fresh information. Analyses of conversational search implementations show that live AI answers often draw from search engine indexes during retrieval (OnCrawl, 2025; OpenAI Help Centre).

Second, SEO governs technical accessibility. Clean site architecture, crawlable content, structured markup, and performance optimisation continue to determine whether content can be accessed at all. Without these fundamentals, neither traditional search engines nor AI systems can reliably retrieve information (Google Search Central).

Third, SEO remains central to mid- and lower-funnel behaviour. Behavioural studies indicate that while users increasingly begin exploration in AI interfaces, they still return to traditional search engines for verification, comparison, and action-oriented queries (SEMrush, 2025).

In short, SEO remains essential infrastructure. The limitation is not that SEO no longer works, but that it was never designed to solve the problem AI search introduces.

Where SEO breaks down in AI-mediated discovery


SEO emerged to optimise documents for ranking. AI-mediated discovery optimises sources for reuse.

This distinction exposes several gaps.


1. Rankings do not guarantee inclusion

In ranked search, position determines exposure. In answer engines, exposure is determined by selection during retrieval and evaluation.

Multiple industry analyses show that AI-generated answers often cite or paraphrase sources that do not occupy top organic positions, while ignoring highly ranked pages altogether (Seer Interactive; Long, 2025). This is consistent with research demonstrating that large language models reuse sources based on perceived authority, popularity, and prior exposure rather than rank alone (Lichtenberg et al., 2024).

As a result, ranking highly is no longer a reliable proxy for being surfaced.


2. Keywords do not map cleanly to meaning

Traditional SEO relies on keyword-based relevance signals: matching queries to pages optimised around specific terms. AI systems, by contrast, operate on conceptual understanding.

Research into large language models shows that they infer meaning across topics, relationships, and context rather than relying on exact term matching (SiteGround Academy; Webex Developers Blog). This means:

Content optimised narrowly for individual keywords may be fragmented or redundant.

Pages targeting similar terms can dilute conceptual clarity.

Keyword coverage does not guarantee that a model understands what a source is authoritative about.

This helps explain why sites with extensive keyword coverage can still fail to appear in AI-generated answers.


3. Pages are not the primary unit of evaluation

SEO treats the page as the primary object of optimisation. AI systems increasingly treat entities, topics, and sources as the primary units of understanding.

Studies on LLM recommendation behaviour and citation patterns indicate that models develop preferences for sources that appear consistently authoritative across multiple contexts, not just for isolated documents (Algaba et al., 2024; Kamruzzaman et al., 2024).

This shift means that:

  • Individual “good pages” are insufficient without reinforcing context.
  • Authority must be coherent across a site and beyond it.
  • Inconsistencies between pages can weaken overall confidence.

SEO does not provide a robust framework for managing this kind of cross-context coherence.


4. Traffic no longer reflects influence

One of the most disorienting effects of AI-mediated search is the decoupling of influence from traffic.

Large-scale behavioural data shows that a growing share of searches end without a click to an external site (SparkToro & Datos, 2024). At the same time, organisations report that prospects arrive with strong preferences already formed, having encountered summaries, recommendations, or comparisons generated by AI systems earlier in the journey (SEMrush, 2025).

In this environment:

  • Declining traffic does not necessarily indicate declining influence.
  • Stable traffic does not guarantee sustained visibility upstream.
  • SEO metrics alone cannot explain why certain brands become default answers.


The SEO paradox in AI search


Taken together, these factors create a paradox.

Many organisations are:

  • Technically sound
  • Content-rich
  • Ranking competitively
  • And yet they are:
  • Absent from AI-generated answers
  • Inconsistently represented
  • Outperformed by competitors with weaker traditional SEO profiles


This paradox arises because SEO optimises for exposure within ranked systems, while AI-mediated discovery optimises for confidence, suitability, and reuse.

SEO answers the question:


“Is this page relevant to this query?”

AI systems ask a different question:


“Is this source safe, clear, and appropriate to represent this answer?”

Why optimisation must now target understanding, not just ranking


None of this implies that SEO should be abandoned. Rather, it suggests that SEO must be augmented by a broader optimisation lens that addresses how AI systems:


  • Interpret what an organisation does
  • Classify it within a category
  • Assess its authority on a topic
  • Decide whether to reuse or recommend its information


This requires moving beyond page-level tactics toward systems-level thinking,  considering how signals reinforce each other across content, structure, and external references.

The next section introduces how the industry is beginning to respond to this gap, and why emerging models of AI visibility increasingly resemble engineering disciplines rather than marketing playbooks.



4. Introducing GEO Search Engineering


As AI-mediated discovery becomes infrastructural, a gap has emerged between what traditional optimisation practices address and what answer engines require. That gap is increasingly described, across research and industry discussion, as Generative Engine Optimisation (GEO). However, the term itself is often used loosely, applied to everything from minor technical adjustments to wholesale content rewrites.

This paper uses GEO Search Engineering to describe a more precise concept:
an engineering-led approach to ensuring organisations are
interpretable, trustworthy, and reusable within AI-driven answer systems.

The distinction matters. Without clarity, GEO risks becoming another label for fragmented tactics rather than a coherent response to a structural change in how discovery works.

Defining GEO Search Engineering


GEO Search Engineering can be defined as:

The systematic design and governance of digital signals so that AI systems can accurately interpret, contextualise, and safely reuse an organisation’s information when generating answers.

This definition reflects observed behaviour across AI search platforms rather than aspirational outcomes. It focuses on how systems behave, not on promises of guaranteed inclusion.

Academic work has begun to explore optimisation for generative answer systems, particularly in the context of how content presentation affects retrieval and synthesis (Aggarwal et al., 2024). However, the practical challenge for organisations extends beyond content formatting or model prompts. It encompasses access, interpretation, reinforcement, and trust across multiple environments.

In that sense, GEO is not a replacement for SEO. It is a response to a different optimisation problem.


How GEO differs from SEO


SEO and GEO address overlapping but distinct layers of the discovery stack.

SEO primarily optimises for:


  • Indexing and crawlability
  • Relevance to keyword queries
  • Ranking within competitive result sets
  • Click-driven traffic acquisition
  • GEO, by contrast, optimises for:
  • Retrieval suitability at answer time
  • Conceptual clarity and categorisation
  • Authority reinforcement across contexts
  • Safe reuse within synthesised outputs


These goals reflect the way modern AI systems operate. Research into large language models shows that they act less like document retrievers and more like context-aware synthesis engines, drawing selectively from sources they “trust” based on prior exposure, popularity, and coherence (Lichtenberg et al., 2024; Algaba et al., 2024).


As a result, an organisation can perform strongly on SEO metrics while remaining invisible in AI-generated answers, not because it is inaccessible, but because it is uncertain, fragmented, or weakly reinforced in machine interpretation.


How GEO differs from content marketing



Content marketing focuses on persuasion, engagement, and audience relevance. Its success is typically measured through consumption metrics: time on page, shares, leads, and conversions.

GEO Search Engineering introduces a different evaluative lens. It asks:


  • Can this content be reliably extracted?
  • Does it define concepts unambiguously?
  • Is it corroborated elsewhere?
  • Will reuse introduce risk or ambiguity for the system?


Industry documentation and platform guidance increasingly emphasise structure, attribution, and grounding as prerequisites for reliable AI outputs (Google Search Central; W3C, 2025; Schema.org Blog, 2024). These requirements sit orthogonally to traditional content marketing goals. Well-written content can still be unusable if it is structurally opaque or contextually ambiguous.

GEO therefore does not replace content strategy; it constrains and informs it, ensuring that persuasive content remains legible to machines as well as humans.


Why “engineering” is the right frame



The use of the term engineering is deliberate. It reflects three characteristics consistently observed in AI-mediated discovery:

1. System behaviour is deterministic, not interpretive

AI systems do not “understand” intent in a human sense. They operate through probabilistic inference based on patterns in data, structure, and reinforcement. Small inconsistencies can produce disproportionately large effects on selection and reuse (Algaba et al., 2024).

2. Outcomes depend on interactions between components

Visibility emerges from the interaction of access controls, content structure, entity signals, and external corroboration. Optimising one component in isolation rarely produces stable results (Scherck et al., 2025).

3. Feedback loops reinforce early advantages

Research on recommender behaviour and popularity bias shows that once a source becomes preferred, it is more likely to be reused in future outputs, compounding visibility over time (Lichtenberg et al., 2024). This makes early clarity and consistency especially valuable.

These properties align more closely with engineering disciplines than with campaign-based marketing. GEO Search Engineering therefore treats AI visibility as a governance and systems design problem, not a set of tactical tricks.


From tactics to models



Much of the current discussion around AI optimisation focuses on individual tactics: files, formats, tags, or platform-specific features. While some of these may prove useful, evidence suggests that piecemeal adoption does not address the root causes of invisibility.

What is emerging instead are models — ways of conceptualising the dimensions that consistently influence AI selection and reuse. These models help organisations reason about:

Positioning the framework within this paper


The framework introduced in the next section is referred to as the Five Pillars of AI Visibility. It groups observed requirements into five interdependent dimensions that repeatedly appear across AI-mediated discovery systems.


  • It is important to note what this framework is not:
  • It is not a checklist of tactics
  • It is not a rebranding of SEO
  • It does not guarantee inclusion in AI outputs


Instead, it provides a structured way to understand why some organisations are consistently selected and accurately represented, while others remain absent or misclassified.

By framing AI visibility as an engineering problem with identifiable dimensions, organisations can move from reactive experimentation toward deliberate, evidence-informed governance.


5. The Five Pillars of AI Visibility



As AI systems increasingly mediate discovery, a pattern is emerging across platforms, research, and real-world observation: organisations that appear consistently and accurately in AI-generated answers tend to meet a set of recurring conditions. These conditions are not tied to any single platform or tactic. Instead, they represent interdependent dimensions that collectively determine whether an organisation is selected, interpreted, and reused by AI systems.

This section introduces five such dimensions - referred to here as the Five Pillars of AI Visibility. They are presented as a conceptual model GEO Search Engineering: The 5 Pillar System that helps explain why some organisations are surfaced repeatedly and others are not, even when traditional SEO fundamentals appear comparable.

Importantly, these pillars do not function independently. Weakness in one often undermines the others, while strength across all five compounds visibility over time.


5.1 AI Discoverability


AI discoverability refers to whether an organisation’s information can be retrieved at the moment an AI system is constructing an answer.

This is distinct from traditional indexation. While search engines typically rely on periodic crawling and ranking, AI-mediated systems often perform real-time or near-real-time retrieval when responding to user prompts, depending on the platform and mode in use (OpenAI Help Centre; OnCrawl, 2025).

Key factors influencing AI discoverability include:


  • Whether AI crawlers are permitted to access content
  • Whether content is available in formats suitable for extraction
  • Whether information is consolidated or fragmented across many URLs
  • Whether retrieval systems can identify authoritative passages efficiently


Technical analyses of AI crawlers show that blocking, throttling, or unintentionally restricting access can remove an organisation entirely from AI-generated answers, even when traditional search visibility remains intact (Cloudflare, 2025; OnCrawl, 2025).

However, discoverability alone does not guarantee inclusion. Being retrievable is a prerequisite — not a differentiator.


5.2 Brand & Category Clarity


Once information is retrieved, AI systems must determine what an organisation is and where it fits conceptually.

Research into LLM behaviour shows that models rely heavily on categorisation and pattern recognition. When an organisation’s positioning is ambiguous or inconsistent, systems tend to hedge, generalise, or exclude it rather than risk misclassification (Kamruzzaman et al., 2024).

Brand and category clarity is shaped by:


  • Consistent descriptions of services and scope
  • Alignment between on-site messaging and third-party references
  • Clear differentiation from adjacent or overlapping categories
  • Repetition of the same conceptual framing across sources


In practice, organisations that “do many things” or describe themselves differently across channels often appear less frequently in AI-generated answers. This is not because they lack expertise, but because AI systems struggle to form a single dominant interpretation of their role.
